Case Study 01 — Knowledge Base Build

The Situation

A consulting firm of eighteen people had grown from six over three years. Senior staff were spending several hours per week answering questions from newer team members — questions about process, tools, client expectations, and how the firm operated. The information existed but lived in people's heads and in scattered email threads.

What We Built

Over five weeks, we ran an information audit, agreed on twelve topic areas, and wrote twenty pilot articles with the firm's operations and delivery teams. We designed a tagging scheme and assigned ownership — each area had a named person responsible for keeping it current. A short authoring guide let anyone on the team add articles without needing to consult us.

The Outcome

After two months, the team reported a noticeable drop in internal question volume. Onboarding new staff took less time because the answers to common questions existed and were findable. The Situation

A company that had grown from five to twenty people in eighteen months was experiencing friction in day-to-day operations. Decisions were being escalated to the founders that should have been handled by team leads. Onboarding was inconsistent. Meetings ran long because the purpose and authority of each one was unclear.

What We Delivered

Ten weeks: discovery interviews with four leaders, two workshops to agree on reporting lines and decision authority, and a written operating model covering meeting structure, approval thresholds, document routines, onboarding steps, and communication channels. A measurement set tracked where coordination effort was going.

The Outcome

The three-month review showed the operating model was being followed in most areas. The founders reported fewer decisions being escalated to them. The Situation

A founder of a two-year-old company was preparing for a seed round and was unsure what a tidy data room looked like, which records needed to be in order, and how corporate documents were typically organised. The company had a lawyer for specific transactions but not someone to explain the general picture.

What We Covered

Three sessions covering document register structure, how board and shareholder records are typically filed, version history practices, and data-room organisation. The programme is general education and does not advise on individual arrangements — the founder left with a checklist and a folder structure she could apply herself or share with her lawyer.

The Outcome

The founder reported that the readiness checklist was immediately useful — she could see at a glance which items existed, which needed to be located, and which needed to be created. The programme did not replace her legal counsel but gave her the vocabulary and structure to work with them more efficiently.
